An e-commerce order can become operationally awkward when some items are ready to dispatch and another item is unavailable or delayed. If the team acts without a clear process, the warehouse, order system and customer service record can show different versions of what has happened. Managing partial fulfilment means keeping each item and shipment tied to one accurate order history.

Confirm the item-level position

Check which products are genuinely available and which remain outstanding using the business's current inventory and order records. Do not assume an item is unavailable solely because it is missing from a picking location if another operational status explains the difference.

Follow the business's fulfilment policy

Whether an order may be split depends on the retailer's service and operational arrangements. Staff should use the approved process rather than deciding individually to send whatever is available. Customer commitments and any relevant delivery choices should remain consistent with that process.

Keep each shipment linked to the original order

If a partial dispatch is authorised, record which items are included and which remain outstanding. The order history should make the relationship clear so customer service and warehouse staff do not mistake the remaining item for a new or duplicate order.

Update status accurately

A partly fulfilled order should not appear fully complete if goods are still outstanding. Use the platform states available to the business and avoid forcing a misleading status merely to move the order out of a working queue.

Give customer service the same operational picture

Where customer communication is required, make sure the team can see what has shipped and what has not. Avoid unsupported promises about the outstanding item if replenishment or resolution timing has not been confirmed.

Prevent duplicate picking of dispatched items

When the remaining portion returns to the fulfilment queue, staff need a clear view of what has already left the warehouse. Good item-level records reduce the risk that a previously dispatched product is picked again during recovery.

Reconcile the order when the remainder is resolved

Once the outstanding item is dispatched or otherwise handled under the retailer's normal process, review the order as a whole. Confirm that shipment records and operational status now reflect the actual final outcome.

Review why partial fulfilment occurs repeatedly

If split orders are common, examine whether inventory accuracy, replenishment timing, product availability rules or another operational factor is driving them. The purpose is not to eliminate every partial shipment, but to distinguish deliberate service choices from avoidable stock or process problems.
